Alienation in the Age of Automation: Marx Was Partly Right
What did Marx get right about automation and alienation?
Marx correctly identified that the division of labor, taken to its logical extreme, separates workers from meaning. Automation is the ultimate division of labor: it divides the human from the work entirely. The question is not whether this creates alienation but how much and for whom.
I automated myself out of a reporting process. Every week, I had spent 3 hours compiling data from 4 sources into a stakeholder report. I wrote a pipeline that reduced the task to a 12-minute automated process. The time savings were real. But so was the loss. In those 3 hours, I had developed intuitions about the data. I noticed anomalies. I formed questions. The automation eliminated the labor. It also eliminated the learning. Six months later, I understood the data less well than I had before the automation.
Marx would have called this alienation from the act of production. The work that gave me understanding was replaced by a process that gave me time. Time for what? For more automation. The cycle is familiar to anyone in the field.
What did Marx get wrong?
Marx assumed alienation was exclusively a consequence of capitalist ownership. In practice, alienation in automated systems arises from distance, from the gap between the human and the outcome, regardless of who owns the means of production.
Open source contributors, who own their labor in the most literal sense, still report alienation when their contributions disappear into systems too large to comprehend. A developer contributing to a codebase with 2 million lines of code does not experience ownership in any meaningful sense, even if the license grants it. The alienation is structural, not political. It is a function of scale, abstraction, and the distance between effort and effect.
This is where I depart from Marx. The solution is not collective ownership (though I am not against it). The solution is intentional design of the relationship between the human and the automated system. The question is not “who owns the automation?” but “does the automation preserve or destroy the human’s connection to meaningful work?” These are architectural decisions about human-in-the-loop design, not political decisions about ownership.
How do you design automation that preserves meaning?
By automating the mechanical and preserving the cognitive. The tasks that give humans understanding, pattern recognition, anomaly detection, judgment under uncertainty, these should remain human. The tasks that merely transfer data should be automated.
- Automate the transfer, preserve the interpretation: My reporting pipeline should have automated the data collection (mechanical) while preserving the data review (cognitive). Instead, it automated both, and I lost the cognitive benefit.
- Build feedback loops: Automation that runs without human observation creates alienation by default. Every automated process should surface its outputs to a human who understands what the outputs mean, not just whether the process completed.
- Measure connection, not just efficiency: When I automated the report, I measured time saved (3 hours/week). I should have also measured understanding preserved. If the automation reduced my understanding of the data, the net value was lower than the time savings suggested.
This connects to what I explored in the case for boring automation. The goal of automation is not to remove humans from work. It is to remove the boring parts so humans can focus on the parts that give work meaning.
What does meaningful work look like in an AI-augmented world?
Meaningful work is work where the human can see the connection between their effort and its effect, where they exercise judgment, and where the work contributes to their growth. Automation that preserves these qualities augments human capability. Automation that eliminates them creates alienation at scale.
I now apply a test to every automation I build: after this automation is deployed, will the person who previously did this work understand the domain better or worse? If worse, the automation needs a feedback loop. If the answer is “there will be no person,” then the automation has eliminated a role, and the ethical question becomes: what meaningful work have we created to replace what we destroyed?
Marx asked this question in 1844. We are still answering it. According to the historical record of automation, every wave of automation has created new categories of work while eliminating old ones. But the creation is not automatic. It requires intentional design. The $395 billion automation industry builds tools that eliminate labor. The question of whether those tools also eliminate meaning is not a market question. It is a moral one.

Marx was partly right. Alienation is real. It scales with automation. And it is not solved by ownership alone. The engineering task of the next decade is not just building more automation. It is building automation that preserves the human connection to meaningful work. That requires treating alienation as a design problem, not an inevitable cost of progress. The machine does the work faster. The question is whether anyone still understands what the work means.
