How do more dashboards produce less understanding?
More dashboards produce less understanding because each new dashboard fragments organizational attention, introduces competing metric definitions, and incentivizes surface-level monitoring over deep analytical work.
I counted the dashboards in a 200-person company. There were 412. Each business unit had its own set. Marketing had 67 dashboards. Sales had 54. Product had 89. Finance had 43. The remaining 159 were personal dashboards created by individual analysts. Of those 412, only 31 were viewed by more than 5 people in any given week. The rest were created for a specific meeting, never deprecated, and now sat in the dashboard tool’s directory like furniture in a storage unit: technically owned, functionally abandoned.
Why does dashboard proliferation happen so easily?
Dashboard proliferation happens because creating a dashboard is easy, deprecating one is socially difficult, and organizations reward visible output (a new dashboard for every request) rather than invisible discipline (maintaining fewer, better dashboards).
The incentive structure is the problem. When a VP asks “can I get a dashboard for X?”, the path of least resistance is to build one. Saying “that metric already exists in dashboard Y” requires knowing what dashboard Y contains, whether it is accurate, and whether the VP will accept navigating to someone else’s dashboard. Building a new one takes 2 hours. Finding and validating the existing one takes 4 hours and carries the social risk of appearing unhelpful. The Goodhart’s Law problem applies here: when the metric for “data team responsiveness” is “dashboards delivered,” you get more dashboards, not better understanding.
Modern BI tools amplify the problem. According to self-service BI principles, empowering users to create their own dashboards democratizes data access. In practice, it democratizes metric fragmentation. When 50 people can create dashboards, you get 50 definitions of “active user,” 50 versions of “revenue,” and 50 slightly different date filters that make numbers incomparable across dashboards.
What is the alternative to dashboard accumulation?
The alternative is dashboard governance: a small set of canonical dashboards maintained with the same rigor as production code, deprecation schedules for unused dashboards, and a culture that values asking “does this dashboard already exist?” before building a new one.
- Canonical dashboards: I maintain a maximum of 5 canonical dashboards per business unit. These are the authoritative source for that unit’s key metrics. They are version-controlled, tested, and reviewed quarterly. Every metric on a canonical dashboard has a written definition. These dashboards are not created by request; they are designed by the data team in collaboration with stakeholders
- Deprecation schedules: Any dashboard not viewed by at least 3 distinct users in a 90-day period gets flagged for deprecation. The owner receives a notification. If no one objects within 30 days, the dashboard is archived. In the first round of this process, I archived 267 of 412 dashboards. Not one person complained
- Semantic layer enforcement: All dashboards pull from a shared semantic layer where metric definitions are centralized. This prevents the “50 definitions of revenue” problem. If a dashboard needs a new metric, the metric is added to the semantic layer first, then consumed by the dashboard. This connects to the broader dashboard design as information architecture approach
What does genuine data-driven culture look like?
Genuine data-driven culture is not measured by dashboard count but by decision quality: how often organizational decisions are informed by evidence, how quickly teams can access reliable data, and how consistently metrics are defined across the organization.
The organizations I have seen with the best decision quality have the fewest dashboards. One company with 80 employees operated with 12 dashboards total. Every metric had one definition. Every dashboard had a named owner. Every chart had a written interpretation guide. Decisions referenced specific metrics by name. Disagreements were about interpretation, not about whose numbers were correct.
According to Harvard Business Review’s research on data-driven organizations, the most analytically mature organizations spend less time building dashboards and more time on deep analysis, hypothesis testing, and experimental design. Dashboards are monitoring tools. Analysis is thinking. Confusing the two is how organizations end up with 400 dashboards and no insights. The meeting-that-should-have-been-a-query pattern reveals this same confusion from the process side.
Dashboards are useful when they are few, maintained, and trusted. They are harmful when they are many, abandoned, and contradictory. The goal is not to have dashboards. The goal is to have understanding. If more dashboards are not producing more understanding, the dashboards are not the solution. They are part of the problem.
